Why GEO Is Not Enough
GEO promises to do for AI what SEO did for search. The problem is that AI systems do not rank pages—they reconstruct reality. Applying search optimization logic to a fundamentally different system addresses the symptoms of AI invisibility while leaving the root cause untouched.
A new industry is rapidly forming around artificial intelligence and digital discovery. As businesses begin to realize that AI assistants are fundamentally reshaping how customers find products and services, a wave of agencies and consultancies has emerged offering what they call Generative Engine Optimization—or GEO.
The pitch is simple and immediately recognizable. For two decades, companies invested heavily in search engine optimization. SEO helped them rank higher in search results, capture more traffic, and ultimately convert that traffic into paying customers. GEO promises to do the exact same thing for the era of AI assistants: optimize your content, increase your citations, and appear more often in AI-generated answers.
For many business owners, this narrative feels reassuringly familiar. It suggests that the intimidating shift to AI-driven discovery can be managed with the same tools, mindsets, and strategies that worked in the era of traditional search.
However, that familiarity is precisely what makes the GEO narrative so attractive—and so dangerously misleading. AI systems simply do not operate like search engines, and applying SEO logic to AI does not solve the real problem businesses are facing today. In most cases, it does not even address it.
The SEO Playbook, Recycled
To understand why GEO falls short, it helps to revisit what made SEO successful in the first place. Search engines worked according to a relatively clear, predictable model. They crawled web pages, indexed their content, and ranked them based on a set of signals such as keyword relevance, backlink authority, and overall domain reputation. Businesses that understood these signals could actively improve their rankings by optimizing their pages and building external links.

Agencies advise their clients to produce content that AI models are likely to cite, to heavily inject phrases that frequently appear in AI answers, and to manufacture topical authority through massive volumes of content. In essence, GEO treats AI-generated answers as just a new type of search result. The ultimate goal remains the same: increase the probability that a brand will be mentioned.

When a search engine processes a query, it returns a ranked list of documents. Crucially, the search engine makes no claim that the information inside those documents is actually correct. Four Things GEO Gets Wrong
1. It Confuses Visibility with Recommendability
Most GEO strategies measure their success through citation frequency—simply tracking how often a brand appears inside AI-generated answers. A brand might be mentioned as a passing example in a general explanation of an industry without ever being presented as a viable solution to a user's specific problem.

Many GEO agencies frame their work in terms of "hacking" AI visibility or "engineering" citations inside conversational interfaces. This mindset is a direct holdover from the darker side of SEO, where algorithms were treated as vulnerable systems to manipulate rather than systems designed to inform.
Modern AI systems are specifically built to resist this type of manipulation. Large language models constantly evaluate the reliability of information across multiple sources. They are designed to detect contradictions and heavily downweight signals that appear artificially amplified.
